Scaling Video Content: Doing More With Less
See how I built a repeatable system that produced 560+ video ads a year on a lean team.
Situation
Tom Ferry Coaching had hours of footage from podcasts, shoots, and events – but few finished assets.
Turnaround was slow, quality and branding was inconsistent, and content leaned heavily on CEO Tom’s time.
Unindexed footage forced editors to manually review recordings for context.
With business goals demanding higher lead generation through Meta paid ads, I needed to overhaul our video pipeline to produce fresh, high-performing creative under strict constraints: no additional tools, no budget increase, and a reduced core team (shrinking from three videographers to one).
Solution
As Director of Content Marketing, I tackled the problem from every direction:
- Faster editing. Standard end cards, branded captions, and AI tools like Opus Clip sped up turnaround and unified the look.
- Multi-use shoots. Every session captured content for several campaigns – including 13 paid campaigns in one two-day event.
- Community UGC. Members, clients, and coaches filmed and submitted scripted selfie videos, reducing reliance on Tom and becoming a top-performing format.
- Constant testing. We tested UGC vs. studio footage, new hooks, stitch formats, and sales CTAs, and doubled down on what worked (UGC-style and testimonials that state explicit business growth metrics.)
- Strategic On-Site Event Capture: Developed efficient shot lists aligned with event agendas for in-house crew and event contractors, ensuring every piece of footage had a purpose for marketing campaigns and could be repurposed.
- Searchable library of footage. I developed a real-time footage tagging system, logging each interview’s details, so the right clip took seconds to sort and find.
Results
- 500+ video ads produced in one year – with a smaller full-time team and the same budget
- ~25 testimonials captured per event, tagged and ready for ads, social, the website, and the sales team
- 13 paid campaigns filmed in a single two-day event
- New winning ad format: community UGC became one of our top performers, reducing dependence on CEO filming time
- A more cohesive visual brand in video content: Standardized end cards and brand templates for faster post-production.
